Why Is My Epoxy Floor Delaminating? Common Causes and What To Do

If sections of your epoxy floor are lifting, bubbling, or separating from the concrete beneath, you’re dealing with delamination. It’s one of the most common and most disruptive forms of industrial floor coating failure. And in most cases, it was entirely preventable.

Delamination doesn’t happen overnight. It builds beneath the surface long before it becomes visible. By the time you notice it, the bond between the coating and the concrete substrate has already broken down. Understanding why that bond fails is the key to fixing it properly and making sure it doesn’t happen again.

What Is Epoxy Floor Delamination?

Delamination occurs when an epoxy coating loses adhesion to the concrete substrate beneath it. The coating separates partially or completely creating sections that lift, peel, blister, or feel hollow underfoot.
In industrial environments, delamination is more than a cosmetic issue. It creates uneven surfaces that damage equipment, produces trip hazards for workers, and exposes the underlying concrete to chemical and moisture damage. Left untreated, a small delaminated section can spread rapidly under forklift and foot traffic.

What Causes Epoxy Floor Delamination?

Poor Surface Preparation

This is the most common cause of delamination and the most avoidable. Epoxy coatings rely entirely on a strong mechanical bond with the concrete surface. If that surface hasn’t been properly prepared, the bond is compromised from day one.

Effective preparation requires mechanical grinding or shot blasting to open the concrete profile and remove contaminants. A surface that’s been swept or acid-etched alone is rarely sufficient for heavy industrial applications. If you’re seeing widespread delamination across your facility, insufficient surface preparation is the likely starting point.

Moisture in the Concrete Slab

Moisture is responsible for a significant proportion of epoxy delamination failures. When water vapour moves through a concrete slab and encounters a sealed epoxy coating above it, pressure builds at the bond line. Over time, that pressure forces the coating away from the surface.

The problem is that concrete can appear completely dry on the surface while still carrying excessive moisture internally. Without proper moisture testing before installation, this risk goes undetected until failure appears.
Ground-level facilities, older buildings, and environments with poor drainage are particularly susceptible to moisture-related delamination.

Contaminated Substrate

Oils, grease, chemical residues, curing compounds, and old coatings all act as barriers between the epoxy and the concrete. If any contamination remains on the surface at the time of installation, adhesion is severely compromised.
This is especially common in facilities that have been operating for years before a floor coating is applied workshops, food processing plants, and manufacturing facilities often carry years of embedded contamination that requires professional-grade degreasing and mechanical removal before coating can proceed.

Incorrect Product Specification

Not all epoxy systems are designed for the same environment. A coating specified for light commercial use will not withstand the demands of a busy warehouse or manufacturing facility. When a product is under-specified for the operational load it faces, premature failure including delamination is the inevitable outcome.

Thermal cycling, chemical exposure, heavy vehicle traffic, and impact loading all place different demands on a floor coating system. The right product must be matched to the specific conditions of your facility.

Application in the Wrong Conditions

Epoxy coatings are sensitive to temperature and humidity at the time of application. If the coating is applied when the substrate is too cold, when condensation is present, or when humidity exceeds recommended thresholds, the curing process is affected and adhesion is reduced.

In Australian facilities with large roller doors or poor climate control, temperature differentials between morning and afternoon can push conditions outside acceptable application windows  a factor experienced installers account for and less experienced ones often don’t.

Insufficient Curing Time

Returning a facility to service before the epoxy has fully cured places stress on a coating that hasn’t yet reached its designed strength. Forklift traffic, chemical exposure, or even foot traffic during the early cure period can disrupt the bond and create weak points that eventually lead to delamination.

Cure times vary depending on the product, ambient temperature, and humidity. A professional installation team will specify a realistic return-to-service window and sticking to it is critical.

How Far Can Delamination Spread?

Delamination rarely stays contained. Once the bond has failed in one area, the edges of that section become vulnerable. Traffic across delaminated sections creates movement, which peels the coating further outward. What starts as a small patch can spread to cover significant floor area within weeks in a busy industrial environment.

Early intervention is always more cost-effective than waiting. A localised repair addressing the root cause will cost a fraction of a full floor resurfacing job.

Can a Delaminating Epoxy Floor Be Repaired?

In many cases, yes but only if the root cause is identified and addressed first. Applying a new coating over a delaminated surface without resolving the underlying issue will result in the same failure repeating, often faster than the first time.

Effective repair involves removing the failed coating back to sound material, treating the root cause, re-preparing the surface to the correct profile, and applying a correctly specified replacement system.

For facilities where delamination covers more than 30–40% of the floor area, a full system replacement is often the more cost-effective long-term solution compared to repeated patch repairs.

Signs You Need a Professional Assessment Now

If you’re seeing any of the following, don’t wait:

  • Sections of floor that sound hollow when walked on
  • Visible lifting or bubbling at joints, edges, or high-traffic areas
  • Peeling that has spread beyond a few square metres
  • Recurring delamination in the same areas after previous repairs
  • Any delamination in areas subject to chemical exposure or heavy vehicle traffic

Recurring failure in the same location almost always points to an unresolved moisture or contamination issue beneath the surface something that requires investigation, not just another coat of epoxy.
